Why speaking is so much slower than reading

Silent reading is fast because the brain is doing one thing: extracting meaning from text. There is no physical production involved, no pacing, no breath management, no awareness of an audience. The eye can jump ahead, skim, re-read a line, and process at whatever speed comprehension allows.

Speaking involves a completely different process. You are generating or retrieving language, coordinating breath and articulation, managing pace consciously, making eye contact, reading the room, and constructing the acoustic shape of each sentence — emphasis, pause, rhythm. All of this naturally slows the rate of words per minute compared to silent reading.

Reading aloud sits in between — faster than pure speech because the language is already written and you are not constructing sentences on the fly, but slower than silent reading because physical articulation takes time. Audiobook narrators typically read at 150–180 WPM, which is fast enough to feel natural but slow enough to be clear and pleasant to listen to.

Why this gap matters for speech writing

The most common timing mistake speakers make is reading their script silently and then estimating how long it will run. A script that takes 8 minutes to read silently will typically take 12–15 minutes to deliver on stage. Reading silently at 238 WPM versus speaking at 130 WPM is almost exactly a 2:1 ratio — your silent read will feel like roughly half the real time.

This mistake is especially damaging in high-stakes situations: a conference slot with a hard cutoff, a class presentation with a grade attached, a pitch meeting where you only have 10 minutes booked. The solution is always the same — read the script aloud with a stopwatch. Not skim-aloud, not mumble-through. Read it at the pace you intend to deliver it on stage.

What this means for writing speeches

Because speaking is delivered to ears and not eyes, the language that works well in writing often does not work well in speech. There are three practical rules that follow from the speed difference.

Write shorter sentences

Long complex sentences with multiple subordinate clauses are manageable when reading — the eye can go back and re-read. When listening, there is no rewind. By the time the audience has processed the beginning of a very long sentence, the end of it has already arrived. Aim for sentences that can be said comfortably in one breath. If a sentence takes two breaths to deliver, it is probably too long.

One idea per sentence

Written text can pack two or three ideas into a single sentence using semicolons, parenthetical clauses, and conjunctions. Spoken language works better with one idea per sentence, a brief pause, and then the next idea. The pause does work in speech that punctuation does in writing — it signals to the listener that one thought has completed and a new one is beginning.

Use repetition deliberately

In writing, repetition feels redundant. In speech, it is a tool. Listeners cannot re-read a sentence they missed. If a key point is important, say it twice in different words. This is one of the reasons the best speeches have refrains — “I have a dream”, “Yes we can”, “This is water”. The repetition is not lazy writing. It is compensating for the fact that spoken language only gets one pass through the listener's ear.

Reading speed and the “audio experience” of your script

One useful test for a speech script is to listen to it rather than read it. Use text-to-speech software or, better, have someone else read it to you while you close your eyes and listen. The places where you lose the thread, where a sentence is too dense, where an idea goes by too fast — those are the places that need revision.

The best speech writers revise for the ear, not the eye. They are not asking “does this read well?” They are asking “does this land clearly when someone hears it for the first time?” Those are different questions with different answers.

Speed reading: what the research actually says

Speed reading courses promise to take readers well above 400 WPM, sometimes to 700 or even 1,000 WPM. The research evidence on these claims is sceptical. The Rayner et al. study (2016) that produced the 238 WPM average also reviewed speed reading evidence and found that above roughly 400 WPM, comprehension degrades significantly. What speed readers gain in pace they typically lose in depth of understanding.
